Here is an excellent example of having too few slots(even when trying to optimize as much as possible):

Building a BC Assembly table room(lasers) with Marble on the outside and Abyssal blocks on the inside. So ending up using full size, slabs, covers, strips, nooks of both marble and abyssal. Two kinds of Strengthened glass and Clear glass, Chisel factory blocks and covers. Four different kinds of Project red wires and a load of other random crap. And I had actually just been forced to unload all the BC gates, Structure pipes, pipe wires and stuff.
Constantly a puzzle moving things in and out of hotbar :p

If you are hurting for hotbar space, then I don't understand why you all have swords on your hotbar.

A TiC Mattock does just as much damage as a sword does and doubles as a hand axe.

Anyway, my setup:

Early, early game:

1 TiC hatchet (flint head, wood rod) (weapon, doubles as axe)
2 TiC pickaxe
3 TiC shovel
4 ---- variable
5 ---- variable
6 TE4 satchel
7 cobble stone blocks
8 water bucket
9 torches

After setting up shop:

1 TiC Mattock (Bronze heads, wood rod) (or better) (weapon, doubles as axe)
2 TiC pickaxe
3 TiC shovel
4 ---- variable
5 ---- variable
6 TE4 satchel (lvl2 holding) (or better)
7 cobble stone blocks
8 water bucket
9 torches / Reliquary Sojourners staff

When in branch mining mode:

1 TiC Mattock (Bronze heads, wood rod) (or better) (weapon, doubles as axe)
2 TiC pickaxe
3 TiC excavator (stone head, wood rod)
4 TiC Hammer (stone head, wood rod, diamond upgrade) (or better)
5 torches / Reliquary Sojourners staff
6 TE4 satchel (lvl2 holding) (or better)
7 cobble stone blocks
8 water bucket
9 ---- variable

When in lumberjack mode

1 TiC Mattock (Bronze heads, wood rod) (or better) (weapon, doubles as axe)
2 TiC pickaxe
3 TiC shovel
4 TiC Luber axe (stone head, wood rod)
5 TiC hatchet / TE Invar Sickle / BoP Iron Scythe (for de-leafing)
6 TE4 satchel (lvl2 holding) (or better)
7 cobble stone blocks
8 water bucket
9 torches / Reliquary Sojourners staff

There are other specialized cases where I temporary switch things. Such as when I'm at my mob farm to manually kill mobs, I'd use a tool that is crafted for that purpose. (such as a sword with fortune or a TiC Scythe) But I don't carry around those tools when I'm not doing that specific task.

Within my inventory I keep a set of Forestry bags to suck op items I gather and one in replenish mode to keep cobble stone blocks on the bar.

Within my TE4 satchel I keep: TE Crescent Hammer, TiC Tool station, Second water bucket, empty bucket, stack of food, shears, vanilla watch, bed.

After upgrading the satchel I also keep my 3x3 TiC tools, Thaumcraft wands, Thaumometer, flint and steel, potions (fire resist) and other things I could need in the bag.

I have the same pattern since I started playing unmodded MC:

1: Sword
2: Shovel
3: Pickaxe
4: Axe
5-6: Usually cobblestone or the things I'm using/placing at the moment
7: Torches
8: Crafting table/workbench
9: Food

I tried other configs, but I can't get used to them.. so always back to the good old habit :)

In my current playthrough of Material Energy Hypercubed, I have
1 Hammer (Flux)
2 Pickaxe (Flux)
3 Torches
4 Shovel
5 ??
6 Food
7 Magnet
8 Flux Capacitor
9 Cobblestone

With the dualwield thingie holding a shield and a Sword (Flux). If I had a good way to generate light-sources via flux I'd do that instead of using the torches :)

I once used an Ars Magica spell as light source. Works fine if you have sufficient mana regen.
Or one could use the Sigil of light (or whatever this is called) from Blood Magic.

1. Pick always, never changes
2. Shovel/Axe
3. torches always, never changes
4. Sword always, never changes
5. Building material
6. open slot, ranged weapon or builder's wand usually
7. Ender Pouch or similar
8. Golden bag of holding or similar
9. Food

I find that always having slots 4 and 5 be what I expect them to be is the key to never dying. If you're fast you can get your sword into block between the sizzle of the fuse and the explosion, regardless of what slot you were on. :)

I prefer having weapons on 1,2,3 because it's easier to hit those numbers from WASD.

My sword has looting, which doesn't work the same as fortune on a mattock.
